How Shazam Harnesses the Power of Employee Advocacy A basic rule that all businesses should apply liberally is that their people are their biggest asset. They only exist because of those people, and will only grow as long as they harness the energy of those humans in the right way. I’m happy to say that the business world seems to be realizing this fact in growing numbers. People are everything. At Shazam, this is absolutely how we view things. Our people are at the epicenter of everything that makes us good and great. My job coming in was simply to find a way to keep hiring more of those great people. Easy right? Figuring out our true employee value proposition To share the essence of what makes your organization truly brilliant with the rest of the world, you really have to take the time to work out what that is first. My first task, therefore, was to really crystallize what it meant to be a Shazamer and do some work to figure out what our value proposition truly was. We did that with the help of an agency around four years ago, whom we invited in as external partners to conduct discovery sessions with our teams around the world. From that data, they were able to tell us what we did really well, but also what we didn’t do so well. That’s the thing with self-discovery, sometimes you might discover things about yourselves that you don’t like. We decided to use this whole project as a learning exercise and saw it as an opportunity to try to improve the things that we weren’t so great at. Employee experience has to be at the heart of the way an organization runs. Without crafting a great experience for the humans that help to make you the amazing company that you are, your war for talent will be lost. Create a business of happy thriving humans and your war for talent will be almost won. Now to the business of actual attraction! There is little to be gained from pretending to be something that you are not; in life and in business. You need to let your ‘vibe attract your tribe’ across the whole gambit. So once you have your vibe, and you’ve figured out who you really are as a business, it’s important that you take that honest messaging out into the world. Your people are far and away the best messengers for this. My mission at Shazam, therefore, was to not just to hire the very best people, but to hire the very best people who also resonated with our mission and values. Similar brief; way better end result. Given that our people are our biggest asset, and by far the most honest and effective talent attraction tool we have, we needed to start to build a culture of advocacy. In some of the teams, we had people who were already comfortable speaking on their respective conference circuit, but we had a gap in terms of what we were telling the world from a technical standpoint, which is arguably one of the key areas. I started out by running a workshop on personal branding around 18 months ago. Working at a business like Shazam we are in incredibly fortunate as our business garners a huge degree of interest. What that means for our people, is that they each have a real opportunity to build their own brands based on that interest, give there is no shortage of invitations for speaking engagements or requests to work with us or feature us. I asked the team to consider doing an audit of their online presence and really framed the opportunity that they were presented with. I encouraged them to look at things like: Their online profiles, how evolved and detailed they were. What they share online, and to consider being more mindful of what that is. To consider growing their online presence, whether in the form of a blog or just general usefulness. To think about whether they are curious about public speaking, and whether they might like some support to help them get there. We then looked at a few top tips on blogging and starting to get involved in public speaking. I happily was able to draw upon my own experiences to do this. It wasn’t an immediate success, but what it did plant some very important seeds Within the following months, we’d seen one person start to blog and a number starting to say yes to speaking engagements. Last year we decided to step this up a gear by finally developing our ‘Inside Shazam’ blog. The key to success here came in the form of influential internal sponsors; finding people who could help corral a team of blog founders, led by me. The Blog Squad was born. I ran weekly meet-ups with the team, where we encouraged one another to write blogs, whilst also plotting for who could write the next ones and how that might happen. By getting the right kind of investment from the team, we managed to get our blog off the ground. When it comes to getting people invested in speaking at events, were learning we are most successful when my team acts as the conduit between the events organizers and the business, therefore we are constantly on the lookout for new opportunities to pitch to the wider team. Weve already seen some real results in terms of the feedback we get from the candidates we are meeting with. Many cite either our blog or an event they attended that we took part in as things that made them feel compelled to speak with us. So whilst Im all for bigger branding campaigns when you have the opportunity and budget to do them, its super important not to overlook the brilliant marketing team you already have within your business: YOUR PEOPLE. Your guide to dealing with feedback at work and how to respond Here at Debut were pretty big on feedback. Our Fight For Feedback campaign, which lobbied the government to introduce compulsory feedback after face-to-face interviews, received national media coverage and received the backing of a host of top employers. But feedback doesnt just stop after interview. Assessing our performance with the help of feedback is crucial means of progression and improvement throughout our careers. Although its sometimes difficult to take and its easy to get defensive, taking feedback on board and using it to improve shows your employer that youre willing to learn and improve for future. Here are our top tips for dealing with feedback at work, and using it to further your career. Feedback in the workplace Throughout our lives, we all receive feedback at various stages. Whether its from a piece of coursework, a parents evening at school, an extracurricular activity or general advice from friends and family, feedback comes in lots of shapes and sizes. However, when you enter the work environment, feedback becomes a lot more formal (although informal feedback is often given as well). In a typical workplace, youll have around 3-4 performance reviews in a year. Youll sit down with your manager and  discuss feedback provided on your performance from people you work with. Its unlikely this feedback will just come from one person; unlike at school and university,  feedback comes from a much broader range of stakeholders. Feedback at work is also of much more importance, as it often determines your progression in terms of the projects youre assigned to, whether you get promoted or are entitled to a pay rise/bonus. When youre a twenty-something trying to forge your career and save up some money, these are super important things to take into consideration. Why do we find it hard to digest feedback? Sheila Heen (author of Thanks for the Feedback) explains that although feedback is meant with the best intentions, it’s often viewed negatively. This is because it falls in the middle of two conflicting human needs â€" the need to grow and develop and the need to be accepted and respected for who we are. Based on my own experiences, I have found several benefits of feedback: It makes you more self-aware: Feedback highlights behaviours that you probably didn’t even realise you were exhibiting. For that reason, it makes you think a little more about how you conduct yourself / handle certain situations.   You want your actions to reflect the person you believe yourself to be, and feedback from other colleagues can highlight if that’s not the case. Feedback strengthens relationships: While you won’t necessarily be told in your performance review who exactly said what, if you are able to work on all your development points, your relationships with those that highlighted them will strengthen. It provides a framework for action:  Feedback we are given can be used to create goals to work towards. Sometimes it can be hard, especially so early on in our careers, to to know what we should be striving to achieve. A great place to start is with feedback from our stakeholders. Renews your focus: It’s easy once you’ve learned the ropes of a new job to get comfortable and become complacent. Feedback gives you a kick up the bum to remind you that you’ve still got work to do!! Tips for dealing with feedback When Sheryl Sandberg (Facebook CEO) visited Airbnb to share some career gems with their employees she was asked Whats the number one thing you look for in someone who can scale with a company? Sandbergs reply:  Someone who takes feedback well. Because people who can take feedback well are people who can learn and grow quickly”. How you respond to feedback is critical.   Your ability to receive feedback positively will demonstrate that you are mature, humble and committed to being the best person for yourself and your team.  I’ve provided some tips below on how to handle feedback: Accept it, in its entirety: When receiving feedback, it’s easy to just focus solely on the positive or the negatives. Try to keep an open mind and reflect on everything that is said. Continue with the things youre doing well, but be sure to ask more questions on the suggestions for improvement. Manage your emotions: When we hear criticism about ourselves we immediately become defensive. Our facial expressions and body language can become dismissive. We might even start planning our reply before hearing all the details. We are dying to blurt out “That’s not true”, “when did I do that?”. Do everything in your power to stop those reactions. The moment you start reacting, is the moment you close your mind to everything that is being said. Dont listen just make up some justifications for your action, listen to gain a real understanding. Shifting the blame / making excuses is a no no: When you’re receiving feedback, your manager may bring up an example of when you demonstrated the criticised behaviour. Don’t try and pass the blame to someone else who was in that situation, or make excuses. Take ownership. How to respond to feedback Make sure to ask questions for a deeper understanding of exactly what the feedback is saying.  Feedback tends to be quite vague, so you need to ask questions to gain clarity. For example, if the feedback is that your written communication could be better, some example response could be: Seek examples: “Thanks for the feedback, would you be able to provide an example of when my written communication wasn’t that great?” Find out frequency: “You mentioned that my email to the director of the technology team had quite a few errors. Have you noticed me send other emails like this?   Ask for specific solutions: “Going forward, can you suggest any ideas on how I can improve the way I communicate with stakeholders?”   Seek out other perspectives: Once you have received your feedback, reach those you trust in your network and ask their opinion. Do they agree with the areas of development you have been given, how would they go forward in addressing them? Reflect, plan and move forward: The most important part of feedback is what you do with it. The question you need to ask yourself is “How can I convert what I have been told into action?” In the process of moving forward, check in with colleagues to see if theyve noticed any improvement. As women, we have to deal with our biology (child birth) and social prejudice (the glass ceiling) that make us more susceptible to burnout.   Let’s face it, it’s hard enough to think about work and climbing the ladder even if you’re away from your computer/cell phone/meetings.  What we need is conscious and intentional effort to create a space that allows our body and brain to disconnect from work and recharge.Over the years I’ve seen people either end up burnt out or waste away their precious vacation time by not planning ahead. Below are 6 common mistakes that can be easily avoided:  1. Not Taking Vacation At All When deadlines are approachi ng, PowerPoint decks need to be built, and clients are waiting on your deliverables, taking a vacation just sounds flat-out inconvenient. If you’re one of the so called “work martyrs” deemed in a recent survey by Project: Time Off and Gfk, you’re probably even having anxiety about taking time off.  it’s just too easy to leave it to the Thanksgiving and Christmas festivities to “require” you to be away.  But think about it this way:  if your vacation was given to you in its cash equivalent, imagine 2 weeks, 3 weeks, or 4 weeks worth of your salary, would you just waste it away, and leave it to chance whether you benefit from it? Probably not. And that’s what is happening when you don’t take vacation that has been given to you as part of your compensation.2. Not Planning Ahead For VacationContinuing on the point of leaving it up to chance to take vacation, people sometimes just mentally anticipate an “off period”, and don’t make any actual changes to get ready for it. What I mean by planning ahead for vacation is this: block that section of your calendar as soon as you have vacation planned so your coworkers don’t mistakenly schedule you in for group meetings. Finish your deliverables before you leave. Designate a person that will answer questions or resolve ad hoc problems on your behalf. Let people you work with know you’re going to be away. Which bring me to the next common mistake people make..3. Not Letting Your Supervisor Know Early EnoughThis is a simple point. As soon as you have made the decision to be away, you should give your supervisor a headsup. Have at least a phone conversation with them, if not face to face. And then, email them the dates you’re going to be away and your replacement plan in an email. Some managers will ask that you create an event in the group’s calendar so that everyone’s aware of everyone else’s schedules and whereabouts.As far as when to do this, typically if you’re going to be away for just 1-3 days, it’s enough to give notice 2 weeks ahead. If you’re going to be away for more than a week, it’s generally recommended that you give the notice at least a month in advance. These are general guidelines though. Depending on the nature of your function, the dynamic of the team you’re in, and your supervisor’s tolerance for last minute changes, the ideal time for you to give notice may be different.4. Ending up Working During VacationJust a little caveat to this mistake: there are times when a project you’re committed to really does need your support and response even during your vacation. I would even go as far as saying that’s a good thing because it shows that you play an irreplaceable role. But be careful here, because thinking you are irreplaceable can easily be masking the fact that you are not able to let go.Unless you’re going on vacation alone, otherwise do this for the sake of your loved ones that you’re vacationing with. Stay off the grid for a bit and really be off.5. Not Building A Cushion At The End Of VacationThis is especially important if you’re traveling somewhere that has at least 3 hours in time difference. I always build at least 1 and a half day at the end of my vacation before I have to go back to work.Vacations are meant to relax and recharge you. If you come back from it struggling with time zone changes, it defeats the purpose. So, fight jetlag by adjusting to the destination’s timezone a few days before you leave, and build just a day or two at the end of your time off to wind down and get ready to rock and roll at work again.6. Planning For The Wrong Kind Of VacationIt takes a little bit of self awareness and introspection to know what kind of time off truly relaxes you. Do you feel more energized spending a whole day at beach with nothing but margaritas and sun screen around you, or visiting museums in foreign cities to learn about new culture and history? To each her own but known what type of vaca tion you need at the time is important. To certain people, lying around on the beach all day might leave them bored and uninspired, whereas for others, museum hopping in a new city may leave them feeling overwhelmed and exhausted at the end of the trip.
